What AI adoption programmes should actually change.
The test for AI adoption programmes is whether anything is measurably different ninety days later. These are the three places it usually has to show up.

Training is one phase; adoption is the programme
A workshop teaches a team. A workforce training rollout teaches many teams. An adoption programme is the wrapper that makes either stick: the order in which functions go, who owns each one afterwards, the governance that says what is allowed, and the cadence at which you check whether work actually changed. Training everyone in the same fortnight is the most common way companies spend the budget and keep the old workflows.

Function by function, in the order the payback arrives
For a mid-market company the sequence is usually the leadership team first, so the sponsor and the data boundary exist; then the commercial and customer-facing teams, where the return is fastest and most visible; then operations and finance; and regulated decisioning last, or never. Each function runs as cohorts of twenty to thirty with a named champion who owns adoption after the session, and the next function does not start until the previous one shows changed workflows at its review.

Governance and the data boundary come before the first session
Before anyone is trained, the programme fixes the rules: which data may touch which model and under whose approval, the off-limits list, the DPDP Act obligations and, for BFSI clients, the regulator's perimeter. Those are written artefacts the company keeps, alongside the playbooks each function builds. The transformation service delivers them as one of its phases; this page exists to say why they come first.
